Why fulfillment gets more expensive as you scale
Gibbon's central insight is counterintuitive: in traditional fulfillment, per-unit costs do not scale down. They scale up. The reason is people. 3PLs rely on human labor — workers walking miles per day through warehouses, picking items into carts. As volume grows, you need more people, more supervisors, more temp labor, and more management overhead. Quality degrades. A bad general manager or a misalignment in management can bring everything down. "It's like it takes a bad supervisor, a bad GM, it takes a misalignment in management, and then all of a sudden everything comes crumbling down," Gibbon says. The result is that fulfillment is "one of the only things that as you scale, it actually gets more expensive on a per-unit cost."
