These robots could cut delivery costs by 80%

Kevin Gibbon, co-founder and CEO of Cytronic, is on his third logistics startup. His first, Shyp, was a consumer shipping service that was "not a great venture-backed business." His second, Airhouse, was a marketplace for third-party logistics providers (3PLs) — pure software, no warehouses. But he kept circling back to the same question: what is the biggest pain point in e-commerce logistics? The answer is cost, and the lever is robotics.

Why fulfillment gets more expensive as you scale

Gibbon's central insight is counterintuitive: in traditional fulfillment, per-unit costs do not scale down. They scale up. The reason is people. 3PLs rely on human labor — workers walking miles per day through warehouses, picking items into carts. As volume grows, you need more people, more supervisors, more temp labor, and more management overhead. Quality degrades. A bad general manager or a misalignment in management can bring everything down. "It's like it takes a bad supervisor, a bad GM, it takes a misalignment in management, and then all of a sudden everything comes crumbling down," Gibbon says. The result is that fulfillment is "one of the only things that as you scale, it actually gets more expensive on a per-unit cost."

Today's show:

*Cytronic built a robotics-first fulfillment network, packing and shipping orders for cents instead of dollars, from small, city-adjacent micro-warehouses. Alex chats with CEO and co-founder Kevin Gibbon about how he can build a fulfillment warehouse for $1.2 million, and why it costs Amazon 50M-100M.

PLUS Eyebot delivers low-cost doctor-reviewed eyeglass prescriptions following 90-second vision tests, conducted in everyday kiosks. We asked CEO and co-founder Matthias Hofmann how he's trying to simplify vision care and caught up with his Walmart and Sam's Club pilot programs.
