Travis Kalanick Is Back | Building the Future of Industrial AI

Travis Kalanick spent eight years building his next company in stealth — not because he wanted to, but because he had to. Coming out of Uber’s 2017, he was the subject of 150 negative articles a day. Stealth was the only way to let the team build without worrying about what the New York Times would write tomorrow. The result is Adams, a holding company that is simultaneously a real estate operation, a food robotics manufacturer, and an autonomous mining business — all built around a single framework: treating the physical world like a computer.

The Auction That Almost Wasn’t

The relationship between Kalanick and a16z dates back to Uber’s 2011 Series B. Kalanick ran a classic auction — what he calls the “uncapped anchor” — telling each firm the price was “at least” some multiple of the last round, then escalating as he went. He got a16z to agree to a $375 million pre-money valuation. Then Mark Andreessen called him to dinner and told him the partnership wouldn’t approve the number. The best they could do was $210 million. Kalanick had to go back to every other firm and restart the auction from a lower position — awkward, credibility-damaging, but he rebuilt it. The deal went to Menlo Ventures instead.

What you'll learn

  • 1 (00:00) **Introduction: The Return of Travis Kalanick** - Setting the stage: the Uber 2017 fallout, the missed a16z partnership, and why Travis believes it would have changed everything.
  • 2 (02:19) **The Deal That Got Away: The 2011 Series B Auction** - Travis recounts his aggressive, high-momentum fundraising process for Uber's Series B, including the "uncapped anchor" technique and the auction that led to a $375M pre-money valuation with a16z.
  • 3 (12:51) **The "What If": Uber Without a16z on the Board** - Both Travis and Ben agree that Uber would be "considerably larger and more important" today if a16z had been on the board in 2017.
  • 4 (16:01) **Falling in Love Again: The Birth of Cloud Kitchens** - Travis describes his "interim period" after Uber: fighting lawsuits, reflecting on getting too close to the line, and the realization that "when you get big, there actually are different rules."
  • 5 (20:21) **The Vision: An Atoms-Based Computer** - Travis frames the core insight: you can treat the physical world like a computer. Manufacturing = CPU (manipulates atoms), Real Estate = Storage (stores atoms), Logistics = Network (moves atoms).
  • 6 (25:52) **The Stealth Strategy: Building Without the Noise** - Travis explains why he ran Cloud Kitchens (and its parent, City Storage Systems) in stealth for over eight years.
  • 7 (34:09) **The Bigger Picture: Industrial AI and the Atoms Stack** - The vision expands beyond food. Travis argues the physical world is more interesting for AI than the digital one, with more variables and stochastic problems that require empirical solutions.

Show Notes

Travis Kalanick, Ben Horowitz, and Erik Torenberg reunite to reflect on Uber's early days, the investment that almost happened, and why Kalanick believes the next great technology opportunity lies beyond software.

They discuss the lessons of building Uber, the value of founder-led companies, and why Kalanick spent nearly eight years quietly building Atoms before stepping back into the spotlight.

The conversation explores industrial AI, robotics, autonomy, mining, food production, and Kalanick's vision for digitizing the physical world, where software, manufacturing, real estate, and transportation come together to transform entire industries.
