Adam Mosseri, head of Instagram, sat down to talk about how AI is reshaping product teams, what makes a good product leader, and why he believes the rise of synthetic content will actually push people toward authenticity. The conversation ranged from the mechanics of Instagram’s algorithm to the practical realities of running a platform used by one in three people on Earth.

The age of the generalist pod

Mosseri described a major shift in how product teams are structured at Instagram. The old canonical team—two or three iOS engineers, two or three Android engineers, two or three server engineers, a PM, a designer, a data scientist, and a researcher—is giving way to what they call "pods." These are mini teams of four to six generalist engineers plus a product staff member who can cover some of what a designer, data scientist, and researcher used to do, leveraging new internal tools. Specialists are brought in only when the work demands it—a senior data scientist for pricing strategy, a senior designer for a novel experience. The result is a core team of six or seven people instead of a baker's dozen. "By virtue of having less people to coordinate, they can often move faster and make better decisions, a little bit less designed by committee," Mosseri said. The functional lines are blurring: a product staff member can now pull a waterfall analysis that used to require a data

  • 3 (05:49) **The Rise of the Generalist Product Staff** - The product staff role is becoming a generalist that can pull data, do basic design, and research, enabled by new AI tools.
  • 4 (08:10) **Why Designers Are Well-Positioned** - Adam is "long on designers" because they tend to have taste, which is hard to automate.
  • 5 (14:01) **Hiring Traits: Trending Up vs. Down** - The timeless baseline (grit, quick learner, self-aware) remains, but curiosity and willingness to try things are now premiums.
  • 6 (17:03) **AI Resets Who Thrives** - AI changes the job; engineers now spend more time planning and reviewing code than writing it, which shifts who succeeds.

Show Notes

Adam Mosseri is the Head of Instagram, where he oversees an app used by over 3 billion people. He also leads the team building Threads. Adam has run Instagram for longer than its founders did, after taking over from Kevin Systrom and Mike Krieger in 2018. A designer by training, he spent over 15 years at Meta, starting as a designer on Facebook’s mobile app, rising to lead Facebook’s News Feed, and eventually chosen to lead Instagram. During his tenure, Instagram’s user base has more than tripled.

In our in-depth conversation, we discuss:

1. How the canonical product team structure is changing in 2026, from baker’s-dozen specialist teams to lean pods of four to six generalists

2. The rise of the “product staff” role—a blending of PM, design, data science, and research into one generalist operator

3. Why Adam is bullish on designers even as functional boundaries dissolve, and which roles are most at risk

4. What the Instagram algorithm knows about you, and why it’s only now catching up to what people assumed it knew years ago

5. Why the rise of AI-generated content is a tailwind for Instagram, and how the company is thinking about creator identity in a synthetic-content world

6. The two biggest product failures of Adam’s career—Facebook Home and the first version of Reels
